The Challenge – Proving the right fit before scaling.

As Swap Asia’s business expanded in scale and complexity, the company sought assurance that its future SAP partner could accurately translate its warehousing, distribution, and 3PL/4PL requirements into a fit-for-purpose solution. To validate this alignment, Swap Asia engaged Westernacher Consulting for a focused Proof of Concept (POC) to assess how effectively the proposed SAP solution addressed its specific operational needs before committing to a broader engagement.

The Solution – From proof of concept to a two-wave transformation.

Wave 1 — Establish Control

Transitioned serialization from inventory management level to warehouse level, including complete migration of inventory and open documents —
Implemented a standard consignment model fully integrated with the 3PL partners, eliminating the need for virtual warehouse operations at each individual store.

The Result —
operations stabilized, productivity improved, and — most importantly — trust in the partnership was strengthened.

Wave 2 — Build for Scale

Implemented Advanced Available-to-Promise (aATP), replacing channel-specific storage with strategic, demand-based stock allocation across channels and divisions.
Executed an end-to-end SAP EWM warehouse restructuring aligned with a new allocation model, enabling greater scalability and efficiency. Automated Backorder Processing (BOP) to dynamically re-prioritize and re-confirm sales orders based on changing product availability.
